When clients ignore document requests
A calm playbook for solo and 1–3 person bookkeeping practices — silence is normal; untracked silence is expensive.
Clients rarely mean to block your close. They bury the email, misread the ask, or hit a portal they don’t have access for. Your job is to turn “no reply” into a short, documented path — without a 12-email guilt spiral.
First: classify the silence (2 minutes)
- Soft silence — Day 0 ask sent, nothing back, no bounce. Most common.
- Partial silence — some items arrived; others ignored. Don’t re-blast the whole list.
- Access silence — they can’t log in / don’t have statements / bank changed MFA. Different fix than “forgot.”
- Hard silence — repeated Day 3/7/10 with zero acknowledgment. Escalate via engagement close-gate, not volume.
Rules before you nudge again
- Only chase rows still marked
Missing — never re-send Received or pullable items
- Name the period and the exact items in the subject (e.g. “Aug 2026 — 2 statements still needed”)
- One thread per client × period when possible; don’t open parallel chases
- If the item is pullable via feed or read-only access, stop emailing — switch to access SOP
Soft silence — Day 3 filter
- Assume they missed it, not that they’re hostile
- Reply in the same thread with only Missing lines + a single reply ask (“files or a firm date”)
- Offer the easiest path: forward PDF from bank email, or upload to the shared Drive folder you already named
- Set Next ask → Day 7 on those rows
Still quiet — Day 7 blockers only
- Drop nice-to-haves; keep statements, payroll journals, failed access, material transfers
- Cite the engagement close-gate once in plain language: close starts when required docs land
- Ask one clarifying question if Access silence is likely (“Did the bank login change?”)
- Next ask → Day 10
Hard silence — Day 10 gate
- One short list + “Close starts when these arrive; reply with files or a firm date”
- Do not send a fourth emotional follow-up the next morning
- Park open items on next period’s Day 0 pack with a carried-forward flag
- If pattern repeats monthly, fix intake (read-only access + standing matrix) instead of chasing harder
What not to do
- Don’t CC the whole company on day one
- Don’t threaten offboarding in the Day 3 nudge
- Don’t use a portal dump when email/Drive already works for that client
- Don’t treat pullable bank feeds as chase items
